Transformation from the inside out

Over the past decade BT has undertaken a company wide transformation programme which has delivered significant bottom-line benefit.

More recently we have developed an enterprise-wide initiative to engage the entire workforce in making change happen everyday, through embedding a Continuous Improvement way of working and mind-set. We believe that developing a professional capability to continually transform and change is critical to ensuring our business can continue to grow at pace. We are doing this through the formalisation of learning and development for our transformation professionals and recognising their achievements with externally certified qualifications.

Tools and methodsAt BT, we believe in using a combination of Lean, Six Sigma, Change Management and Programme & Project Management methods, tools and techniques consistently across the organisation for all levels of change. That could be step-change transformational activities, business unit specific change or team based Continuous Improvement.

We’re giving our people the know-how to use the right tools in a given situation, developing BT capability to transform from the inside out to meet our customers’ current and future demands.

What’s the difference between each of these methodologies and what could they do for you?

LeanCost reduction AND customer satisfaction improvement. Shorter cycle times and higher levels of productivity, profit margins on the up and increased employee engagement. Lean really can deliver all these benefits.

It all starts with your customer and understanding what they value then delivering that as efficiently as possible. Harnessing the knowledge and creativity of the people in your organisation as they work together to find solutions and make improvements each and every day. Leaders respect and coach their people, empowering them to try out ideas and work in a different way.

It is a journey, and it’s not for the faint-hearted. Mike attended one of our training courses and realised that the job he’d been doing for the last 20 years didn’t add any value. None at all. Not a very pleasant discovery. However, Mike went back to his team to put what he’d learnt into practice and they were soon able to take on additional work, with a role for Mike that really needed doing; adding value to the customer and to the business.

Six SigmaIf Lean is about speed and efficiency, then Six Sigma is all about quality. And the two work very well together, with plenty of overlaps in method, tools and techniques. Six Sigma begins with understanding the customer and his or her requirements. Again, the people involved in the process challenge the way they do things and make improvements.

Six Sigma uses data to understand exactly how a process is working, to discover where and how defects occur, to find the root causes and then to eliminate the problem areas. The idea is to reduce variation to ensure that each and every product or customer experience is of equal quality and then to improve that quality. A structured, focussed, yet flexible approach aimed at delivering quality products and services by improving their underlying processes. What’s not to love?

Page 5: BT Group Transformation prospectus

Change ManagementChange is inevitable in today’s busy workplaces. We’re all faced with change on a daily basis, it’s essential that we understand how change can impact other people as well as ourselves.

It doesn’t matter what kind of change you’re implementing, it will impact on your people because people are at the heart of every organisation. So for your change to achieve its full potential, you need to plan your change with people at the heart of your plans.

So how do we ensure it’s implemented and embedded successfully? There are lots of different models and methodologies that suggest how to manage change, with common themes that run through them all. From our own learning and experience, we believe that there are key themes to managing change.

The tools that sit within these themes can be used on any kind of change implementation, from using Lean to improve process flow and value for the customer, to forensic problem solving in Six Sigma, to organisational change, cost reduction or project implementation. Any change can be made faster, smoother and more likely to stick.

Continuous ImprovementContinuous Improvement should just be part of the culture of a business. It helps everyone at all levels to understand what their customers really value and involves everyone in making positive change happen every day. It’s a great approach for improving engagement, delivering a better customer experience and at the same time reducing unnecessary costs. It all starts with a mind-set shift that’s easy to achieve once you have the know how.

CI creates a way of working that ensures everyone has a clear shared purpose. Everyone is empowered and encouraged to learn new tools and techniques which give people the skills and capability they need to solve the problems they face on a daily basis.

CI will create immediate value for your customers too, a key driver for better decisions and sustainable improvements made to the customer experience. Helping to deliver those hard hitting business results you crave.

Programme & Project Management (PPM)All but the smallest of changes are implemented through a project or programme and every project or programme has time, cost and quality objectives. Programme and Project Management (PPM) is the art of making things happen so that you hit all three of them. And of seeing what could go wrong to stop you.

There are critical PPM tools to help you to achieve what you set out to deliver, all underpinned by effective Change Management. Change just wouldn’t happen without programme and project managers tenaciously realising the benefits.

The course focuses on:• Introduction to the problem solving

framework • Understanding the size and cause of

the problem• Identifying and selecting the best solution •Ensuringthebenefitisrealisedandsustained

Outcome

At the end of the session, you’ll be able to apply problem solving tools and techniques to problems within your organisation, using a structured methodology based on facts and data.

Agenda

The day will be a mix of problem solving training, an exercise to allow participants to practise the principles learnt, and case studies from within BT demonstrating the application of problem solving tools and techniques.

day course

Stop and ask yourself… does everyone in your organisation know who their customers are, how well they’re fulfilling those customers’ needs on a daily basis, and what they can work on to improve each and every day?For most organisations you may be surprised to hear that the answer is no! Based on our experience deploying Continuous Improvement inside BT to more than 30,000 employees, we can help you understand what’s needed if you want to develop a Continuous Improvement culture within your organisation.

A culture of Continuous Improvement involves everyone and, when done is a sustainable way, candeliver5-10%ofbenefityearonyear.Ourexperience has shown that giving the people at the front line a shared purpose and clear direction, together with the capability and authority to solve simple problems and make change happen, has hard business results. And it creates immediate value for your customers too.

We encourage people to think of their workplace as though it’s their own mini business. And it really works. We can use our experience to help you to start the journey…

This 4-day training course provides the foundations for Continuous Improvement based on BT’s experience and learning, and is primarily aimed at operational CI leads – those who’ll be implementing Continuous Improvement within their teams, with the help of a more experienced coach.

The agenda covers 4 main foundation areas, all supported by practical exercises and real life examples:

1. Setting directionThe starting point for Continuous Improvement is to understand the organisation’s strategy and create a case for change. During this section, core project and change principles are used to enable Continuous Improvement.

2. Creating performance dialogueWe demonstrate how we get front line teams having great performance dialogue, aligned to the business strategy and based on visual management techniques. The key to good performance dialogue is that every employee is clear on direction and understands their role in delivering great outcomes every day.

3. Solving problems through team based problem solvingAs teams begin performance dialogue, they identify gaps in performance and opportunities for improvement. Here we learn how to solve problems using a variety of team based problem solving approaches.

4. Sustaining Continuous ImprovementSustaining Continuous Improvement is how we turn theory into action focussed next steps; thisiswhatmakesthedifference.Wewillsharewith you the action plans that, for us, have resulted in the best outcomes, helping you to create yours.

Based on BT’s operational experience of deploying Continuous Improvement inside BT to more than 30,000 employees, together with Alliance Manchester Business School’s academic insight, this joint-programme will help you to understand what’s needed to develop a Continuous Improvement culture within your organisation. The programme focuses on 3 important areas:

1. Creating cultural changeCultural change is key to successful Continuous Improvement, including programme and project management insights and Change Management application.

2. Effective performance dialoguePerformance dialogue engages everyone in the organisation, so that they understand the business strategy and customer needs and translate that into meaningful metrics that can be reviewed every day.

3. Team based problem solvingTeam based problem solving is the engine for improvement, using the simplest approach to solve the problem at hand. Includes standard work, visual management, process mapping and Lean/Six Sigma DMAIC projects.

The 5-month programme is made up of 4 x 3-day residential blocks, where you’ll undertake a range of intense, focussed activities. Each block is followed by a period of time to give you the opportunitytopractise, discussandreflectonwhat you’ve learnt with your fellow delegates. And the whole course is underpinned by one-to-one coaching to help you and your organisation to get the most from the programme.

The training is designed for operational managers and Continuous Improvement professionals tasked with creating a Continuous Improvement culture. Throughout the programme, you’ll apply Lean, Six Sigma, Change Management and project management principles to your own live business challenge, building the capability to transform your organisation from the inside out.

Change Management

PractitionerWinston Churchill famously said “to improve is to change; to be perfect is to change often”.

We all understand change is part of life but for it to be implemented and embedded successfully we need to really understand how change impacts people and the tools and techniques we can use to make sure it sticks. There are many models, with common themes, that suggest how to manage change successfully. We’ve used our learning and experience of practising these to develop the best way we know today, focussing on 5 key themes.

The course introduces you to theory behind some essential tools and techniques within each of these themes that will enable you to implement sustainable change. You’ll have the opportunity to learn and share your experiences as well as to practise using some of the tools in a fun environment, with plenty of real life examples to make it all come alive and help you plan for how to start using what you’ve learned straight away.

Outcome

At the end of this session you will:• Understand the principles of sponsorship and bestpracticeforcontractingeffectively

• Understand how to assess individuals’ change readiness using a skill/will map

•Namecommontriggersofinfluenceandhowto use these to create reinforcement

• Be able to plan your communication and engagement into 3 distinct phases

• Understand the elements of organisational culture that change impacts.

Change Management

Advanced PractitionerModern life is fast-paced and change is essential if we’re to continue to meet our customers’ needs and business objectives. And it must be implemented and embedded successfully. Sadly, change often fails to stick because either the organisation or the individuals within it are not ready to accept the change. This is because we don’t fully understand the human or behavioural impacts of the change and don’t plan for them. There are many models, with common themes, that suggest how to manage change successfully. We’ve used our learning and experience of practising these to develop the best way we know today, focussing on 5 key themes and developing these into a values based approach with real operational application.

The course is a fast-paced journey through the essential Change Management tools, techniques and principles needed to make any change successful, ensure it sticks and help people make their change journey from A to B. You’ll have the opportunity to learn and share your experiences as well as to practise using some of the tools during a simulation which creates a fun environment.

Outcome

At the end of this session you will:• Have the basis of a sponsor contract and

• Be able to plan for reinforcement and influenceandassessthechangealignmenttoyour culture

• Be able to structure an operational Change Managementplanthatidentifiestheimpactedcommunitiesanddefinesanapproachtomanage the change for each of them

Programme & Project Management

PractitionerBeginner

Project management can seem complex and that’s partly due to the large number of methodologies to choose from. However, what we are learning is that in most cases all it takes to deliver great results is to apply the simple basic principles of project management in a robust and disciplined way.

So we’ve used our learning and experience of real-life delivery to develop the best way we know today, keepingitsimpleandfocussingonjustthecoreprinciplesofeffectiveprogrammeandprojectmanagement.Withastrongemphasisonstrategyalignmentandbenefitsrealisation,we advocate a simple approach that we’ve adapted from best practices, which when applied appropriately, andrevisitedthroughouttheprojectlifecycle, willsignificantlyincreasethelikelihood of project success.

Toensurethechangesticksandthebenefitsyou deliver are sustainable we will share how our approach is fully integrated with robust governanceandeffective, operationalisedChange Management.

Outcome

Aimed at aspiring project managers or those who manage small projects within their operational role, this course will equip you with the fundamental skills required to manage a project from end to end.

Course style

This 3-day course is focussed on the best practice approach we’ve developed around a set of core principles and how it can be applied in a scenario that we will contrast and compare against your real-life and existing deliveries.

Energetic and interactive, the course is based around a case study giving you the opportunity to learn from hands on practice and better relate the theory to practical application. We will guarantee that you’re never in your seats for long!

Project management has developed over time and from ancient times to the present day. As a consequence the profession has accumulated an ever increasing number of methodologies, each more complex than the last, and each promising project success. But which one do you choose? What we are learning is that in most cases all it takes to deliver great results is to apply the simple basic principles of project management in a robust and disciplined way.

And to make sure the change sticks and the benefitsyoudeliveraresustainablewewill share how our approach is fully integrated with a structure operationalised approach to Change Management.
