Consolidating Your Stakeholder Approaches: Create a project document (see sample) with roles identified and signed. Get a clear
understanding of the scope. And all approvers. Have all approvers at the table when agree on project. Have their management be part of sponsor group. Well begun is half done.
Establish the work breakdown structure. (see sample.) Identify your technical specifications and your testing plan. See Appendix for sample

Testing Considerations Some key considerations:
Build in enough time for testing, and enough time to react to test findings. Lock down content before you conduct your final round of technical testing. If you pilot to determine the effectiveness of the training with target learners, when
would the pilot happen? If you are still waiting for reviewers and approvers to get their responses to you when
would you begin your final technical testing? The PC environment is constantly changing so we take the conservative route.

Sample Project Plan ABC 2009 E-learning Revision Project Plan March 1, 2009 Scope Revise 30-min ABC e-learning. Provide instructional design services to work with company subject matter experts on identifying content changes and updating storyboards. Preserve existing structure and design when practical. Revise e-learning source files to make content updates to approximately 75% of program. Total run-time might extend to 40 min from the original 30 min. Adjust existing design/course structure if needed due to content changes. Record audio voiceover for content changes; re-record existing audio as needed for overall consistency. 1. Stay within project scope. 2. Vendor is available. 3. Vendor builds course to our technical specifications. 4. All roles are available to perform their tasks within project timeline. 5. Project stages are sequential and not be parallel. Each day lost results in 1.5 days to make
up. Expanding scope will result in change requests and higher fees for vendor. 6. All learners will access the training within the LMS. CDs are provided only for dial-up users and
those with unique work station issues. Risks/Mitigation
1. SME working within the boundaries of the scope and timeline. Mitigation: detailed project kickoff: 90 min. Weekly project meetings. Project manager participation on working sessions.
2. Approvers identified after content signoff. Mitigation: approvers should be identified up front and should be present at project kickoff.
3. Technical team working within the timelines and providing deliverables.
Mitigation: Engage IT as sponsor. Have early meeting with key stakeholders. And do a formal request to get workstation support to do testing (e.g., dial-up connections, non LMS versions, alternate completion method for dial-up users if needed)
4. Help Desk needs training released to them early.
Mitigation: meet with Help Desk management up front and gain support for required testing. (they will fulfill their own training requirements)
5. Authoring Environment within LMS. Only one individual has ability at this time.
Mitigation: Determine if coworker can be ready to back up or obtain authoring tool within Training group. Provide project timeline in advance.
