EXECUTIVE SUMMARY Epicurean Educators is pleased to respond with a proposal for Ye Olde Sandwich Shoppe’s (YOSS’s) Request for Proposal dated February 19, 2007. We would like to see your company enjoy continued success. To accomplish this, we will develop two training modules. These modules will include sandwich maker job aid training coupled with role play exercises. We also believe that currently there is no way to measure the efficiency of sandwich makers. There is no timing mechanism in place from the start of the order to delivering it to the customer. We suggest employing a date/time stamp system to measure sandwich maker task speed. Ye Olde Sandwich Shoppe (YOSS), the client, operates 17 sandwich stores in the greater San Francisco Bay area. It has stores in San Francisco, Daly City, Oakland, Half Moon Bay, and San Jose. Its goal is to deliver high quality sandwiches, soups, salads, and bakery goods to its customers.

EE is an instructional design company that has developed instructional solutions for many nationwide restaurant chains. Some of our previous clients include: Thank Goodness It’s Monday (TGIM), Shenanigans, and Crazy Wednesdays. We are based in Salinas, California. EE has 15 years experience in developing and implementing training solution for the restaurant industry.

YOSS has had declining profits over the past three years coupled with a high staff turnover rate. YOSS has a need to train staff faster and reduce staff turnover to less than 5% in all stores. YOSS foresees that by instituting a new training program, these needs will be met and also help increase profits. EE has created a training goal and performance objectives to meet this goal.

The overall objectives of this project are:

• Develop two basic training modules (job aid familiarization and sandwich maker improvement role play).

• Develop trainers from the Subject Matter Experts (SMEs) and HQ staff that will go through the training so they can perform any follow-on training with new employees.

The terminal training objective for sandwich makers is:

Using the overhead monitor and menu item job aids, the sandwich maker will assemble sandwich, soup, and salad orders correctly and efficiently and place them in the order pickup section.

EE will use instructional design methods based on the Dick and Carey model. EE will look at the Disney “Be Our Guest” and security camera footage of the sandwich maker station for possible training material reuse. We also plan to use the needs assessment provided for YOSS by an independent party. We plan to instruct store employees on how

to produce salad, soups, sandwiches, and deserts (approximately 30 total items) via job aids. We will start this program first at the three problem stores. We will then develop and implement a four segment role playing exercises to develop team work and problem solving. This development will occur in tandem – one for the problem stores, while the other 14 stores will have a separate, but identical development.

EE will deliver the following products:

• Job aid identifying overhead monitor codes and abbreviations • Job Aid for menu items with corresponding text on how to assemble each item • Four CD-ROM disks with role playing exercises • A total of 600 participant guides for the role play exercises • Role description for the Server Shadows (SMEs)

EE will deliver the following services:

• Instructional development and delivery • Instructional content assessment • Instructional objective assessment • Media selection • Coordination and training of SMEs with staff for instruction • Monthly status reports from the Project Manager

Our innovative product line includes such industry standards as Server Shadow® and Menu Messenger™. Our customers have rapidly achieved high levels of productivity and profits, along with enjoying a substantial edge over their competition. Situation Ye Olde Sandwich Shoppe (YOSS), the client, operates 17 sandwich stores in the greater San Francisco Bay area. It has stores in San Francisco, Daly City, Oakland, Half Moon Bay, and San Jose. Its goal is to deliver high quality sandwiches, soups, salads, and bakery goods to its customers.

YOSS consists of 680 employees. YOSS has two goals:

• To serve great sandwiches made from the freshest, highest-quality ingredients we can find, and

• Provide fast, friendly service in clean, inviting stores, located conveniently throughout the Bay Area.

To complete these goals, YOSS has a varied staff. The staff composition is: Headquarters Leadership, Store Managers, Store Supervisors (Assistant Store Managers), Catering Coordinator, Cash Register Leads, Cashiers, Sandwich Makers, Food Preparers, and a Cleaning Team.

Provide all customers with an accurate order in the problem stores by August 1, 2007, and no later than November 15, 2007 for the remaining 14 stores.

Project Objectives

These are the following objectives to achieve the project goal:

Develop two basic training modules (job aid familiarization and sandwich maker improvement role play CD ROM. The store management staff and SMEs from the HQ staff will go through the training so they can perform any follow-on training with new employees.

The training objective is given the overhead monitor, job aids, and store food supplies, sandwich makers will accurately and efficiently produce sandwiches, soups, salads, and deserts for customers in accordance with YOSS guidelines.

EE has extensive experience in restaurant server “shadow” techniques where an experienced employee (in the YOSS application this will be an experienced sandwich maker) mentors a junior employee. Another cutting edge technology that EE will provide to YOSS is the measurement system from the order intake to the sandwich delivery to determine how quickly sandwiches are made. This will help the sandwich makers stay on task and ensure timely and correct orders.

Target Population

The identified in-house trainers will be from the headquarters and commissary staff who have previous sandwich making and order intake experience. These should include the Subject Matter Experts identified in the Request for Proposal (RFP).

The sandwich makers for the initial training effort will from the problem stores. These are mainly college students. They will participate in the job aid and improvement role play modules. Since our research has shown that this population has a short attention span, role play modules will be limited to 15 minutes per day and no workbooks will be required for the student to complete.

Once the problem stores’ training has been completed with positive results, the training program will be rolled out to the rest of the stores. Performance will be measured by producing sandwiches in accordance with YOSS defined performance criteria.

PROJECT CONSIDERATIONS

Rationale

The importance of this projected is illustrated by YOSS declining profits over the past three years. Many of the problems are resulting form poor performing stores, particularly at three stores located in San Francisco, Oakland, and San Jose. These stores account for double the amount of customer complaints as compared to the other 14 stores. The complaints are centered on inaccurate sandwich orders.

The other justification for the project is to decrease the amount of sandwich maker turnover. Exit interviews have been completed by Valencia Lewis that indicates these employees felt very frustrated at how fast things moved and how they felt totally unprepared to deal with the orders they were being asked to complete.

The interviews also indicate that the sandwich makers had just been shown a few things regarding store operations and then put on the production line. Ms. Lewis feels that the store expansion schedule had bee too aggressive and did not allow enough time for new hire training.

EE also feels that a metric should be developed to measure the time it takes for the sandwich makers to complete an order. Currently they print a ticket as soon as they receive the order. We feel that a computer entry with a date time stamp is needed once the sandwich makers deliver the order to the customer. This metric can help measure quality and productivity.

Assumptions

EE has made these assumptions:

Contract award will be made two weeks after RFP due date.

It takes 250 hours for one Instructional Designer to develop one hour of CD ROM courseware.

All training resources for the project will be made available for the vendor from YOSS.

All learners will have the basic computer skills and audiovisual skills to play compact disks.

All procedural and company information (including organizational charts and previous needs assessments) will be made available to the vendor after contract award.

The restaurant menu items will remain unchanged.

The hours available for training (one hour prior to opening and two hours during the less busy hours) will remain constant. EE will not attempt to alter store hours or employee schedules for this training.

Cinthia Lambin’s sponsorship for the training initiative must remain constant. This will ensure buy-in from YOSS staff.

Ms. Valencia Lewis needs to be a sustaining sponsor because of her direct relationship with training and the store managers.

All security tape footage of the order intake and sandwich preparation areas will be provided by YOSS and matched by the Advertising department to known customer complaints.

There are five sandwich makers on average in the problem stores.

Formative evaluation meetings will occur between EE and YOSS on a monthly basis and YOSS will provide constructive feedback on the project.

Based on our experience, YOSS’ training need is a rapid development project because of he shortened timeline. To address this need, EE will perform simultaneous development on the job aid pilot module while developing the other courses at the same time.

Approach

EE take a systematic approach to developing courseware. The company solves human performance problems by examining how the system’s (in YOSS’s case the restaurant) components interact with one another.

EE will use job-task analysis to marry the required skills with the defined position. For this project EE will focus on the Order Intake and Sandwich Maker positions.

EE will use standard instructional design techniques. Instruction design components are: determine the performance goal, conduct an instructional analysis, analyze learners and contexts, write performance objectives, develop assessment instruments, develop instructional strategy, develop and select instructional materials, design and conductive formative evaluation of instruction and revise the instruction (Dick, W., Carey, L. & Carey, 2005 pp. 7-8).

The goal of instruction is to for the YOSS Order Intake and Sandwich Makers to provide customers with timely and accurate orders using the order monitors and newly developed menu job aids. The needs analysis has already been completed by another consultant and EE will use this to develop employee performance objectives. EE will analyze the context of the learner’s situation. This is most likely a high-turnover environment since there are many college students working at YOSS and do not work there on a permanent basis. These learners also probably have short attention spans and this fact will affect the way EE builds the YOSS courseware. EE will also incorporate motivational principles into the instruction. One example might be telling the target employees that increased customer satisfaction can lead to more tips.

EE will provide instructional objectives which state what the employees will be able to do at the end of instruction. These will be outlined separately in the next section.

EE will develop ways to measure the mastery of the instructional objectives. Usually these are thought of as exams or tests.

Our instructional strategy will look at the way our content is delivered and how to present it in the most efficient fashion. These will be included in the Materials Provided section.

We will select any existing material that aid in the attainment of the terminal objective. While interviews stated that there were no existing materials, we believe that some of the material from the Disney “Be Our Guest” program required for management could prove helpful in the training of the line workers. Also using security camera video coupled with customer feedback data could also prove helpful in coaching the sandwich makers. We will render graphical job aids to help the Sandwich Makers build orders with the correct ingredients. EE will also build CD ROMs on how to use the order monitor and role play exercises to build team communication skills.

We will pilot test the job aid module in the three problem stores because we believe this will result in the quickest improvement. It will also provide us with formative evaluation data for our other team members working in parallel on other units so they can revise their instruction appropriately.

Keith Simpson

Keith holds a MBA degree from Chico State University. He has been employed with EE for 10 years and has held the Project Manager position for four years. He has worked on various rapid development projects.

Instructional Designers (2)

Lenny Seel

Lenny is the lead instructional designer for this project and holds a MS degree in Instructional Technology from Fresno State University with a concentration on human-machine interactivity. He has been employed with EE for seven years and has extensive experience in the food service industry. He has led instructional development teams of up to twenty members.

Rose Marti

Rose is a 2005 graduate of San Diego State University in Instructional Systems. Her internship involved the synthesis of training curriculum with operational analysis. Her focus in the internship was optimizing cue lines in customer service industries through proper training. Rose’s family owns an Italian restaurant in El Cajon, California and is well versed in restaurant procedures.

Subject Matter Expert (2)

Cindy Lindner

Cindy has her AA degree from Salinas Community College in Teaching. While earning her degree, Cindy worked at Dyspepsia – a major fast food restaurant chain. She worked at all store positions – hostess, short order cook, waitress, and even shift supervisor. Her talent is in enhancing communication between restaurant team members.

Jose Arroyo

Jose has no degree but has worked in the restaurant industry for over twenty years. He is an excellent stand-up trainer for startup events. He also is a resident of the Bay area, and knows the culture well.
