I’m Warrick and today the three of us are going to have a chat about a bit of a common topic which is getting off tools and it’s something that I think regardless of whether you’re a dentist or a tradie or any business to be honest , we all tend to get stuck on the tools which is doing the work, getting paid to produce the outcome or the product or result and something that we all strive for but I think a lot of people are missing the mark Jesse. Ijustdon’tthinkthat’saparticularlysustainablewayofdoingbusinessandultimately,whatIfind,andI’msureit’ssimilaracrossallsortsofdifferentthings,isthatguysinthatsituationcanendupworkingforwagesorinsomecasesevenlessthanwagesandmostpeoplegointobusinesswithanambitionoradesiretocreateatruebusinessandgettingoffthetools,Ithink,isreallyafundamentalelementtocreatingatruebusinessandIthinkit’sgoingtobefunasweexploresomeofthesimilarities,someofthedifferencesandreallyidentifythekeythingsthatneedtobeappliedtogetoffthetoolselegantlyandmakesureyourbusinesscontinuestothrivesothatshouldbealotoffun.

WarrickBidwell: Well,sometimestheyquitonusandmakeusseesensebutyeahitis.Whydowedothatguys?Ijustthrowthequestionouttothethreeofussowe’vecomeoutofemploymentwithsomebodyelse.We’velookedhowourbossormaincontractorhasbeentreatingusso.Thisguyorgirlisalunatic.They’vegotnoideawhatthey’redoing.Theytreatingtopeoplelikeshitandthenwegoanddoexactlythesamething.Whydowedothat?Whydon’twedoitdifferentlywhenwehavethatawarenessinthefirstplace?

JesseGreen: Look,Ithinkoneofthekeythingsinmyexperiencewithlotsofdentistsisbecause…Whenyougothroughdentalschool,whenyougothroughtradeschool,typically,you’relearninghowtobecomegoodatyourcraftandunlesstradiesapprenticeshipsaredifferenttodentalschool,there’sverylittletimegiventoeducatingthestudentsabouthowtoactuallycreateabusiness,aproperbusiness,atruebusinessandsowhenitcomestoactuallythinking,“Well,Iwanttomoveawayfromthissituationofbeingemployedtostartingmyownshow,”thenreallythereisn’talotofeducationthat’sbeenundertakenthusfarandwhenyoulookatotherrolemodelsoutthere,everyone’sdoingthesamethingsoyoutendtocopywhatotherpeopledoratherthanthinkingaboutwhatcouldbedonesothat’s,inmyview,Ithinkalackofeducation,alackofrolemodels,alackofinformationisprobablywhatleadstoitbutI‘dbeinterestedinyourexperience,ergo,what’sthedealwithyouguys?

MichaelaClark: Definitelythesamethingfortrade.Theyspendfouryearsorwhateverlearningtheirapprenticeshipanddoingtheircraftandthentheycomeoutwith,greatontheskillsbutabsolutelynobusinesssenseatallandthenthey’resurroundedbyothertradesthathavehadthesametrainingwhichisnoneandlikeyousaid,they’regoingoffwhatthey’veseenotherpeopledoing.Whenmyhusbanddidhislicense,hehadtodothis…ItwasthemostpatheticbusinesseducationI’veeverseen.Itwasthislittlebooktofilloutthathehadtofilloutandthatwashisbusinesstraining.Ittookhim,okay,it

WarrickBidwell: Lackofeducationdefinitely,Ithinkpartofitisabitoffearandtheself-beliefstuffandlook,itdoesstemfromtheeducationsideofthingsaswell.Theyknowthetrade,they’vebeenaroundit.They’vedonethatstuffalotsothey’vegottheconfidenceinthatareaandIknowyou’vebeenworkingwithbusinessownersforawhileJesse,withdentistsinparticular.MyselfI’vebeencoachingbusinessownersforanumberyearsandtheyjustseemtohavealotoffeararound…MoneybringsupinterestingstuffwithbeliefsandvaluesarounditandIthinkthatcausesalotofanalysisparalysiswhenitcomestobusinesspeoplewhoarereluctanttodothemarketingortoputsystemsinplaceoreventoemploypeople.

There’ssomuchfeararoundrecruitmentandtrainingoftheirownstaffsoIthinkthatthepersonalstuff,thepersonalmasterysideofthingshasabigimpactaswell.

JesseGreen: Yeahandontopofthat,thethingthatInoticeaswellis,alotoftheguysthatIworkwithand,again,I’massumingit’sthesamewithanyoneinsmallbusinesses,thepeoplewhohavegoneanddonethattrainingintheirparticularareaofexpertise,whetherit’sbeingatradie,beingadentist,beinganaccountant,lawyer,whateverithappenstobe,alotofthemreallyenjoythecraftofwhattheydoandrunningthebusiness,insomecases,canbeabitofapaininthebacksideandthey’rejustnotaspassionateaboutrunningthebusinesssothey’renotasengagedinrunningthebusinessastheyareintheircraftyetsomehowtheyfindthemselvesinchargeofthebusinesssothereisanimperativewheretheysuddenlyneedtomasteruptheenthusiasmforthatprocessaswellsoisthatsomethingyouallsee?

WarrickBidwell: Well,thethingistheyenjoywhattheydo.IagreewithyouinsomewaysJessebuttheyendup,well,certainlythepeoplethatI’mworkingwithandalotofthepeoplewetalktohereattheTradiesBusinessShow,isbecausetheyhavetodothattomakethemoneyanddoalltheotherstuff,allthebusinessstuff,theyenduploathingallofitandsothey’velostthepassiontothecraftandthatjustbecomesadrudgeryandthenthey’vegotthestressandpressureofhavingtodoallthebusinessstuffaswellsothey…It’sabitofalose-loseunfortunatelyforalotofthem.

WarrickBidwell: Yeah,well,ifIlookatanybusiness,whenyoustartdoingataskoverandover,ittendstotaketheenjoymentfactoroutofit,well,mosttasks,IcanthinkofafewthingsIthatIstillliketodooverandoverbut-

JesseGreen: Yeahitgivesawholenewmeaningforthewords,“Let’sdotheshittyjobs.”It’sjust,Ithink,oneofthosethingsaswellaroundthatisthatasyougetintobusinessandthesechoresandchoresaddup,whatI’msayingaswellisalotofusarestartingtoburnout.Asyousaid,they’renotenjoyingmuchatallandIthinkthathasanimpact.Thathasanimpactnotjustontheirpersonalandprofessionalsatisfaction,it’shavinganimpactontheirlifeoutsideofwork,it’shavinganimpactontheirabilitytogetthebusinessupandrunningtoitsbestability,pardonme,andtofulfillitspotentialsoIthinkthere’abitofaproblemthereandIthinkitcanactuallymanifestinlotsofdifferentwaysbutastimeprogressesIthinkpeoplecanbecomeincreasinglydisenchantedwithwhatthey’redoingandreallyfadeawaythatafterawhileitbeginstosuck.

MichaelaClark: Yeahsowhatdoyousay,Jesse,Someofthefirststepsthatsmallbusinessownerscantaketoactuallyshiftthisandstarttoactuallynotjustbeself-employedbutabusinessowner?

JesseGreen: Look,Ithinkoneofthefirstthingsistoactuallyrealizewhat’sgoingonandtorealizethat,“ThisisnotreallywhatIsetouttocreate,”andIthinkoneofthethingsaswellistoreally…WhenIworkwithdentists,oneofthethingsIoftengetthemtothinkaboutis,justtakeawaytheconceptoflimitationsforamomentbutwhatisityou’retryingtocreate?Whatisitthatyoureallywanttocreate?Gettingapictureintheirmindofwheretheywanttogo.

Getclarityabouttheirdestination.Whatdoesthefinaloutcomelooklike?Whydidtheygetintobusinessinthefirstplace?Justreallygettingtheirmindsetright.Gettingtheirheadintherightplaceforallthosesortsofthingsandit’saboutmakingsurethatthey’reworkingontheirmindsetasmuchasanything.Whataboutyouguys?Whatdoyouguyssay?

MichaelaClark: Definitelythesamething.Ithinktheygointobusinesswithbigdreamsandthentheygetinadegreeandgetcaughtupinthehowtoandallthatanddon’tactuallyhaveavisiontostrivefor.Justgetcaughtupinthat,thephoneringingandputtingoutfiresandallthatstuffandactuallydon’thaveanyfocus.WhatdoyouthinkWarrick?

WarrickBidwell: Look,sametact.ThewayIarticulatethisis,there’sabigdisconnectbetweenwhatpeopledointheirbusinessandonadailybasisandwetalkaboutvisionandallthatstuffbutthere’snodotswithlinesdrawnbetweenthemfrom,okay,what’sthelifeIwanttolive?LiterallywhatdoIwanttodowhenIwakeupnextweek,nextmonth,nextyearanddoIwanttogofishing?

DoIwanttobehikingintheHimalayasorwhatevertheheckitisandhowthatactuallyrelatesbacktothebusinessbutalsotowhattheydointheirbusinesstodayandtomorrowandtherejustseemstobethisunconsciousshufflinggoingonwhenpeoplejustwakeup,gointotheirbusiness,busttheirbacksides,dolotsofstuffonthe

tool,tryandwrangletheirwaythroughallthebusinessstuffandtheyneveractuallysitdownandinvesttimeinto…There’sallthesecatchphrasesandclichésbutthey’retrueandtheyaresobusybuildingabusinessbutthentheyspendanytimedesigningtheirlifeandIthinkwithoutthatstep,itreallyispointless.

Youmightaswellgoandbecomeandemployeebecauseyou’renotactuallyachievinganythingotherthan,itsoundsabitharshforourlistenersbutifyou’renotdoingthat,you’rekiddingyourself.Justgoandworkforsomebodyelsemakeasalaryorwageandforgetaboutthisridiculousideaofhavingyourownbusinessbecauseitbecomesverymuchegorelatedratherthanactuallyhavingapurposebasedtoit.

JesseGreen: That’sactuallyreallygoodadvice,isn’tit?Ithinkbecausethere’snothingwrongwithbeinganemployee.Let’sfaceit.Ifthat’swhatfloatspeoplesboatsthentheyshouldsticktothat.

WarrickBidwell: Ifyouaskmostbusinessownerswhatthey’reinbusinessforthey’lltellyouit’stomakemoney.That’sallgreatsohowmuchmoneyareyoumaking?Isthisthemostmoneyyoucanmakefortheamountoftimeyou’reputtingin?Mostofthem,well,certainlyfromtheindustriesthatweworkwithhereattheTradiesShowis,“No.”Theycouldactuallymakemoremoneyiftheywouldworkforsomebodyelseandhavelessstressandsowhydon’tyoujustbloodydothat.

JesseGreen: Yeah,Iknow.It’scrazyinaway,isn’tit?

WarrickBidwell: Whatareyoudoinghere?Ifyou’renotgoingtorealizethepotentialofyourbusinessstopkiddingyourselfandbeingsodelusionalandjustgogetafreakingjob.You’llactuallydoeverybodyafavor.

JesseGreen: Yeah.Look,Ithinkthat’sabsolutelytruebecauseattheendoftheday,certainlyindentistryandIthinkthere’sprobablyafewsubtledifferenceshere,ifyou’reevenself-employedasadentist,youtypicallydobetteroffthanyouwoulddoasanemployee.Havingsaidthat,however,thetimecommitment,thereturnoneffortandallthoseotherthoughtsofthings,thedynamicchangeisreallydramaticallyandsoifyouareself-employedinthedentalpracticeasopposedtobeingatruebusinessowner,you’llstilldookayfinanciallybut,well,it’sahardwaytomakeabuckmate.That’sforsureandmyexperiencewiththatisthesamething.Alotofpeoplestarttolookaroundandgo,“Geeweez,I’mworkingprettyhard.Isthiswheremylifeismeanttobe?”andtheyhaven’ttakenthetime,asyou’verightlypointedout,tothinkaboutthelifestyledesignandclichéthoughitis,Ithinkitisreallyimportanttoo.

WarrickBidwell: Thestressandresponsibilitythatgoeswith,Idon’tknowalotaboutdentistrybutIknowacoupleofguysinpracticejustinmylocalareathatwentthroughsomebusinessawardsjudgingthatIsatonthejudgingpanelrecentlyandgreatguys,greatpracticethey’vegotbutthelevelofresponsibilitythey’recarryingandthestressthatgoesalongwiththat,yeah,sure,theymakeprettygoodmoney,butIjustdon’tknowifevendentists,youdon’tknowifyou’relawyersaswellsamesortofthing,bighours,bigpaychecks,fancyMercedesinthegaragebutfastforward20or30yearsandlookbackwardsit’slike,“Okayisthisthelifethatyouactuallywant?”Aretheydoingthatconsciouslyorunconsciously?

JesseGreen: Yeahandlook,myexperienceaswellissometimeswhenyoulookfromtheoutsidein,everythinglooksrosyaswellandit’sliketheduck.They’reglidingalong.Ifyoulookat

theduckacrossthewater,goingacrossthelake,theylooklikethey’reglidingelegantlybutunderneaththewater,thoselittlefeetarepaddlinglikecrazyandsoappearancescanbeabitdeceivingthere.Nowthatwe’veestablishedthatthereisanissuethereandwe’veestablishedthefirststep,whatotherthingsdoyouthinktheyneedtohaveinplace?Othertradies,dentistsorsmallbusinessownersingeneral.Whatthingsneedtobeinplacetoreallygetthistoatruebusinessasopposedtojustaself-employedthingbeingstuckonthetoolsallday?

WarrickBidwell: Well,IknowI’mgoingtojumpinwithperhaps,well,anobviousoneforthethreeofusanditprobablyseemsalittlebitgratuitousbutanoutsideperspective.Getsomebodythatcanseethetrees.Whetherit’sabusinesscoach,mentor,acolleague,podcaststhatyoulistentobutIthinksomebodyisperhapslisteningtotheseshowsandthinkingyeahwellthat’sdescribingme.I’mpaddlingreally,reallyfastunderthewatertomaintainthisappearanceofserenityontopbutwhatdoIdonext?

Ithinkyou’vegottogoandseeksomeoutsideperspectiveandthatcouldbedonethroughmastermindsornetworkinggroupsorwhateverbutIthinkthat’sareallygoodwaytogainthatperspectiveandabitofperhapsarealitycheckbecauseotherwise,wetendtojustconvinceourselves,“Youknowwhat?It’sprobablynotthatbad,”or,“I’mgoingtogettowhereIwanttogo,”andwejustjustifyandconvinceyourselvesandeverything’scoolbutwhenyousitdownandhaveacoffeeorabeerorsomethingwithsomeonewho’snotemotionallyinvolvedandsitsoutsideofit,Icanactually,generallyspeaking,sitdownandsay,“Howmanyhoursdidyouworkinthelastfourweeksandhowmuchdidyoumakeandwhendidyoulastseeyourkids?”Yeah,reallybringthatstuffhighandIthinkthatthensparksalotmorecriticalthoughtanddevelopment,betterplanforwardthanifwejustdiditonourown.

JesseGreen: Yeahandthere’sthiswholeconceptaroundthataswelllikeevenwhenyoulookatRogerFedererandallthosetennisplayersorgolfersorwhatever,they’veallgotcoachesbecausetheycan’tobservethey’reowngolfswingortennisswingandwhenyou’resoattachedtoityourselfit’shardtobeobjectivesoIagreeIthinkit’sgoodtohavesomeonecominginandhavethemnearupandsay,“Heylookatthis.Youmightnothaveseenthat.”It’sareallygoodexercise.What’syourthoughtonthatMichaela?

MichaelaClark: YeahandIthink,true,youdefinitelyneedtogetthatsupportbecauseyoudon’tknoweverythingandyoudoneedthatoutsideperspectivebutIthinkwiththatit’sreallyimportanttogoinwithanopenmindandIfindalotofpeopledogoandgetthishelpandtakethatstepbutthentheyshutofftowhateveradviceiscomingandthey’refindingexcusesorwhatever,“Thatwouldn’tworkformebecause,”orwhateversoifyou’regoingtotakethisstep,goinwithanopenmindandreallybewillingtotaketheadvicehomeandtry.Justbecauseyouhaven’tdonesomethingbeforeandnooneelsedoesthatinyourindustry,itdoesn’tmeanthatit’snotgoingtoworkforyou.Stopthelimitingbeliefsandtheexcusesandactuallytakesomeactionbecauseactionisthebestresearch,

WarrickBidwell: Thatwasthenextstep.Notsurprisingly,Igotamessagefromhertheweekthatitfinallyhappened.She’s…Theypickedup,Ithinkitwasacoupleofgrand’sworthofworkwithin24hoursofseeingthefirstEDM.Themessagebacktomewas,“It’samazingwhathappenswhenyoupresssend.”Itwasn’tperfectandithadafewthingsaboutitthatcouldhavebeenbetterbutshegotitoutthereandhalfthedatabasedidn’tunsubscribewhichwasoneofthefearsandactuallygetsomepositivefeedbacksotakesomeaction.

What’stheworstthingthatcouldhappen?Then,what’sthebestthingthatcouldhappen?We’regoodashumansatlookingatthenegativeorthedownsidebutwe’renotverygoodatsaying,ofcreatingabalanceandsaying,“Worstcasescenario.”Listentoourlanguagewhenwetalktopeople.Wetalkaboutplansorfutureideasandwhateverandsay,“Worstcase,thiscouldhappen,”butwedon’tsaybestcase.Dowe?Wehavethisvernacularwayofsaying,“Oh,well,worstcasewe’llbetherebyfive.”Wedon’tthensay,“Bestcasewillbethree.”Ithinkinbusinesswehavetodoabitofthatbestcasescenario.

IhadthisclientIsawtheotherdayandoneofthestrategieswetalkaboutwithdentistsiswhenthephoneringsandMrs.Jonesringstomakeanappointmentattheendoftheconversation,thereceptionist,weaskthemtosay,“Mrs.Joneswe’relookingforwardtoseeingyouonTuesdayatthreeo’clock.JustwhileI’vegotyouandit’seasyandconvenient,isthereanyoneelseinthefamilywhoneedsanappointmentwhilewe’reatit?”Itwasreallyinterestingbecauseit’sareallyusefulmarketingtechniqueandcertainlywhenit’sdonewell,itproducesgreatresultsbutforsomereasontherewasablockagewiththisparticularpractice.

Thestaffatthefrontdeskjustcouldn’tquiteovercomethehurdleanditwasallaboutthemfeelinglikethey’retryingtomanipulatesomeoneintoanappointmentwhenreallyallwe’reaskingis,“Isthereanyoneelsethatneedssomethingwhilewe’reatit?”andIthinkgoingintoyourmarketingwiththatkindofhelpfulattitudereallymakesthingsabiteasier.

WarrickBidwell: Yeah,it’sareallygoodpointtooJesseandI’vecomeacrossthismanytimesovertheyearsbut,justinthepastweek,wheretalkingtoanewclientonFridaymorningandjusttalkingaboutsomegeneralmarketingstrategiesaswe’regettingoffhisjourneyintobusinessandhewasgivingmeabitofpushbackonsomeofthestrategiesbecausehesaid,“Well,Idon’tlikegivingoutsuchquestions,”or,“Idon’tlikereceivingthosesortsofemails,”andIsaid,“Well,that’sallwellandgoodbutyou’renotyourcustomers,”andwemakethisassumptionthateverybody’slikeweareandthey’renot.

Particularlybusinessowners.Allofusarebusiness-to-businessbutifyouthinkofdentistrythey’reprobablydealingwithalotmoreconsumersandperhapsemployeesthanifyou’reabusinesstobusinesstypeofservicewhereyou’redealingwithotherbusinesssidesbutnoteverybodythinkslikewedoandifyouhategettingemailmarketing,itdoesn’tmeanthat80%ofyourcustomerswillhategettingemailmarketing.Likeyousay,ifit’shelpful,you’vejustgottostopassumingthatIrunthingslikeyou.

WarrickBidwell: Ilearnedagoodwayoflookingatrejectionyearsagobyanothermentorofmineactually.Thiswholefearofrejection,peoplearesoafraidofgettingthemtosubscribeorhavingsomeonesaynotoanofferonanadonsale.Isthereisanybodyelseinthefamilythat’sneedscheckup?Thereisthisbigfeararoundpeoplesayingnotothembecauseofbeingrejectedandsomehowlosingsomething,whetherI’mlosingphaseorlosingbusiness.

Inmostofthosesituationswedidn’thavethethingbeforeweaskedforitanyway.Theydidn’tgiveusanymoneybeforethat,soforthemtosaynowithoutlosinganything,withoutbeingrejected,nothinghasactuallychanged.Weaskedthequestionandtherewasnochangesowhat’sreallydifferent?Nothing.

JessieGreen: Exactlyandit’sreallyinterestingbecausewhenItaughtthatmethodtoaclient.Anyway,oneofhisparticularstaffmembersreallytookitonboardandwasjustaskingeverysingleperson.Forsomereasonshewas…Shewasabletoreallygetoverherselfaroundit.Itcamebacktosomethingthatshe’dlearnedworkingatKFC.Nowaskingthe…Idon’tknowifit’sKFCorMacca’sthatkindofthing.

Techythoughthatcanbesometimes,shejusttookthattrainingthatshe’dreceivedasateenagerandsaid,“Lookyouknowwhat?I’mgoingtoaskthisquestion,I’maskingitfromtheplaceofwantingtobehelpfulinareallygenuineway.”Mostpeoplewouldprobablysaynobutsomemightsayyes.Asitturnedout,threepeopleeverysingledayonaveragesaidyesandthatthenbroughtinacoupleofgrandeverysingledayintothepractice.Youthink,“Well,thatwaskindofworthitbecomingthat.”

WarrickBidwell: That’sright,thepayoffforsomeofthesesinglethingswouldratherseemperhapsinsurmountabletomanyofus.Thepathisoftenmessierandinsomecasesthedifferencebetweenaparticularfieldoftradinessandtradiesbusinessshows.Thedifferencebetweenthebusinessactuallysurvivinginunder12monthsordecidingtogoandtakethejobwithsomebodyelse.

Thelittlethings,thesimple,theyarenotalwayseasyandIguessthatthedangerisitsoundslikewe’resayingthisisapieceofcake.Ithinkthethreeofusacknowledgethatdoingsomeofthesethingscanbedifficultbutitisquitesimple.Thereisnocomplexitytoaskingthequestionifsomeonewillfind,“Wouldyouliketomakeabookingofferfortrainees?”

Thefirstoneisbuildingateam.OneofthethingsthatIfoundistogetyourselfoutofservicedelivery.Obviouslysomeoneneedstobedeliveringtootherwisethereisnobusiness.Myviewonthatis,thefocusreallyshiftsfrombeingtheguyorgirlwhoprovidesagreatservicetotheirparticularcustomerstotransitioningtobeingtheguyorgirlwhobuildsagreatteam,whodeliversagreatservicetocustomersorpatientsinmysense.Ithinkthereisasubtleshipintheimportance.Insteadofgoingtobeinservicedeliverymode,thereneedstobeafocusinbuildingwhocandothat.

OneofthelittlediagramsthatIdrawfortheguysIworkwithisthatifthebusinessownertreatstheirteamastheirinternalcustomerandsupportstheteam,theteamwillthensupporttheactualcustomerforthebusiness.Theircustomerwillsupportthebusinessandthebusinessinturnsupportsthebusinessowner.Thatwouldbestepnumberone,buildateam.Havesomeclarityaroundwhattherolesandresponsibilitiesareforeachteammember.Haveinplacesomekeyorcriticaldriversthatyou’remeasuringthereandlookingatoutcomessothatformeisabigstep.

Stepnumbertwoformeistoactuallycreatesomesystemsbecausewithoutanysystemsinplace,you’regoingtobedoingthesamestuffdayindayout.Theabilitytogetoffthetoolsbecomesmuchharder.Iagreewholeheartedly,thefirststepmustbethedecisiontodoit.Thatis,withoutthat,nothinghappens.Fromthere,forme,it’steamandsystemsandthensprinkleinadashofhavingagoodideaforfinancialforecastingandknowingyourcashflow.

WhenIlookatcertainindustries,ifIlookatplumbingforexampleorelectriciansordentistsorchiropractors,weallbecomeindoctrinatedinthewayofthinkingaboutthatparticularindustryorsegmentofsocietyandIthinkthatcanbequiteconstrainingwhenwe’rerunningabusinessbecausewethinktherearecertainpathwaysthatmayormaynotbeservingusandthepeoplethatwe’reoutgaugewiththemalso.

IfIcouldboildownapieceofadviceitwouldbe,thinkalittledifferentlyandtodothatyou’vereallygottogetoutthereandeducateyourselfinsomedifferentstuff,trymovingsomedifferentcirclesandjustbemindfulofthinkingthesamewayaseverybodyelse.
