Progressive Employer Services

When trying to address an employee relations issue with an employee,

and often there are several issues at once, where do you begin? Usu-

ally, managers say something like, “I have an employee with an attitude

problem” or “My employee is not performing like I need him to.” It’s

helpful to have a starting point that guides the manager toward suc-

cessful problem resolution. The information should be memorialized

with the idea that a future reader would be able to, with as little ques-

tion as possible, understand the situation and outcome.

1. Identify and Analyze The immediate supervisor, upon identification of an employee’s activity

that is unsatisfactory, should approach the situation in an objective

manner. Using a process to define and analyze the problem will result

in a focused approach to an effective response. The concern(s) should

be categorized in one of three (3) areas: Performance, Attendance,

and Conduct. Do research on what happened, review/gather docu-

mentation, review similar events, compare what is know vs. perceived

and what is observed vs. hearsay, and always review the personnel file.

2. Determine Action Next, determine what action is most appropriate in addressing the

issue with the employee. These corrective measures may include dis-

missal from employment, informal discussion, verbal warning

(documented), written warning, and decision-making leave. Be certain

to review state law, and employment and union contracts if applicable.

3. Communicate Meet with the employee along with another manager. Remember

meeting rules such as do not reprimand in public, choose an appropri-

ate location, have documentation prepared, state the purpose (and

action step if applicable) of the meeting, describe the problem activity

and its impact on the company, seek to gain agreement on what the

problem is (this is critical), agree on specific solutions, and the time

frame for completion. Neither a probationary period nor probationary

status terminology should be used and be sure to state specifically what

will happen if the objectives are not achieved. Honoring an employee’s

right to be treated professionally, courteously, and with dignity and

respect sets an effective tone from the supervisor and supports the

potential for the relationship to survive the problem. The supervisor

should be prepared for a variety of reactions from an employee.

4. Document Memorializing an employee relation issue is performed by creating a

written summary of the event, providing a copy to the employee as

applicable, and placing a copy of the document into the employee’s

personnel file. Documentation should be dated, neat, factual, written

with diplomacy and professionalism, and with the understanding that it

may be read by an investigative authority in the future. Ask yourself,

“If this document were enlarged on poster board in front of a jury,

would I be comfortable answering questions about it?”

Water left after steam cleaning.

Chem-Dry's patented Carbonating Cleaner is applied using a

low pressure spray machine, covering your carpet with mil-

lions of microscopic carbonated bubbles. The carbonation

makes dirt and grime release from the fibers of your carpet

and raise to the surface where it is easily extracted and
