“I can’t even begin to describe any of the success that I’ve had … going from $10,000 to $200,000 in less than a year is just incredible,” said NPE’s 2016 Client of the Year Brady Johnson.

Brady Johnson operates her own fitness studio, Encompass

Fitness, Estevan, Saskatchewan. She has 211 clients she loves working with, and regularly hits $43,000 a month in revenue.

But it wasn’t always that way. In fact, it wasn’t even close.

A few short years ago, here’s what her daily schedule looked like:

• Before dawn: Brady dashed off before work to train a few clients in her 700 square foot studio.• She cleaned up and dressed for a job that actually paid her bills, a full-time job at a physiotherapy clinic. She’d put in a full day. • In the evening, she dashed back to her studio to train a few more clients.

Clients came and went, and at one point, she was down to only five clients. She was bringing in less than $1,000 a month in revenue, and ready to give up.

As a last-ditch effort, she attended an NPE event. Through NPE’s courses, she learned a mindset change and she began to focus on the value she was providing to her prospective clients.

Her business took off. In nine months, she had signed up 117 clients to longer-term contracts and raised her annual revenues from $10,000 to $200,000.

“I would just encourage everyone to make that leap … I got to the point where I couldn’t take on any more clients and needed to hire staff.”

Brady’s success led her to being named 2016 NPE Client of the Year. Since then, her success has continued. She has gone from from 117 to 211 clients, and taken her $200k revenues a year to more than $500k a year, with two full-time staff.

Where are you now? And where are you going?

The questions are important because the fitness industry has more competition than ever:

• There are 300,000 Fitness Trainers working globally in the industry, so lots of people seeking to serve clients and carve out space for themselves.*

• More people are entering the industry every day. The industry is expected to grow at 10% (30% higher than all other occupations!)* per year for the next year (at least) and beyond.

• The average hourly wage of a fitness trainer with one certification is $18.85/hr*. The average hourly wage of PT with a masters degree and advanced certification is $24.03/hr*.

• And here’s the real ugly part: 81% of new fitness studios close in their first 12 months because of lack of business knowledge*.

Bottom line: Starting your own fitness business offers you an expanding market to serve, but you’ll have to stand out from the pack–you’ll need business skills and support if you want to beat the odds in running your own studio.

Where most people get stuck

Most fitness professionals thinking more technical education (such as certifications) will be the answer to making more (or any!) money. But they’re unsure of where to go (and what to do) to get paid doing the work they love. They don’t see a path forward where they’ll be able to earn a professional income… so they give up on their dream and quit.

It doesn’t have to be that way.

Do you dream of being your own boss?

We say ‘dream’ because it’s crucial. Dreams are the rocket fuel that drive all major accomplishments. Everyone who has succeeded first start with a dream.

To get clear on your goals, imagine your life 1-3 years from now:

• Where are you?

• What are you doing?• How does your business support your vision, especially income,

lifestyle, and the impact you are having on others?

What Stops Dreams

Once you have your dream and your goal, you need to head off potential blockers. There are two main reasons people don’t actualize their dreams:

1. They’re impatient. Entrepreneurs, by nature, are not patient. We want to hit the ground running, achieve the goal, and get onto the next thing. But everything takes time.

Key: It’s up to you to choose impatience and frustration OR fall in love with the process. The only constant is change

2. They have unrealistic expectations. Managing expectations is a balance between (1) setting goals that inspire you to grow to new heights, and (2) failing to meet unrealistic expectations and feeling crushed.

Key: Throttle your expectations and patience up and down as needed to find your “zone.”

When the Going Gets Tough

Commitment is everything.

Surround yourself with people who have been there and/or believe in your dream. They’ll encourage you when the going gets tough, and you won’t have to waste energy fighting against people who bring you down. Change is hard enough. You’ll need your energy to succeed.

That said, failure is part of success … as long as you stay on the path and be relentless in pursuit of your dreams.

Check your mindset

This brings us to mindset. The most fundamental change you need to make is your mindset. You’ll have to get outside of your comfort zone and think about yourself in a new way. You’ll need to go from a Fixed Mindset to a Growth Mindset.

Fixed Mindset

• “I’m a trainer and fitness coach, not a business person.”

• “I don’t know where to begin to learn everything I need, and will probably fail.”

• “I know how to train clients, it shouldn’t be this hard to make a living in the fitness industry.”

Growth Mindset

• “I can grow my skills to become a successful business owner.”

• “With a right plan, I can learn what I need and succeed just as many others have before me.”

• “It may challenge me to learn new skills and start a business, but I can grow into it.”

Business is booming for Matt Wattles of Competitive Edge Athletic Performance Center, Meridian, ID, USA.

His schedule is full with 31 great clients (16 of them brand new) and he’s got a new confidence (and real systems and tools in place he can use) to bring in more new clients whenever he wants or needs to.

Even better, he’s still learning how to apply new systems to get more clients. Just two months before joining NPE, Matt wasn’t confident.

Sales and marketing were missing pieces of the puzzle — he was handling everything himself, and wasn’t sure how to go about bringing in enough new clients to grow to the next level.

Now he has already 2x his monthly revenue, gotten recurring payments for the first time, and added 16 long-term clients to bring his total to 31. That’s nearly $4.5k in new revenue right away, and more than $12k total revenues.

Most fitness professionals struggle because they try to talk to everybody:

• The 80-year-old man recovering from injuries.

• The kid after school who wants to improve athletic performance.

• The mom who wants to lose weight and regain energy.

• Or the 25-year old who wants to get ripped for the beach.

They’re afraid to turn down anyone (fear of missing out). They don’t feel they have enough leverage to pick and choose who to work with.

But the truth is, when you’re trying to talk to everybody, you’ll find getting traction with prospective clients to be nearly impossible.

Prospective clients won’t know what you stand for, how you can help them, and why they should believe you offer the best health and fitness solution for them.

You’ll find building a reputation harder and positioning yourself as a top fitness provider to be virtually impossible.

Worst of all is what happens to yourself.

YOU won’t be doing what you got into this business to do… help more people change their lives for the better!

What you need to do to escape this trap is decide who you really want to serve and commit to becoming the best at serving them.

Here are some questions to help you clarify your thinking:

• Why did you get into this industry?

• What types of problems do you most LOVE solving?

• What goals do you LOVE helping someone achieve?

• Fat loss? Strength gain? Pain management and mobility? Sports performance? Stress management? What else?

• Are their clients you DON’T want to work with?

Next, ask yourself what problems you love solving. Choose problems you are motivated and inspired to solve–and have competency around solving (pain, mobility, strength, fat loss, etc.)

Now, connect the two–the clients you most love working and the problems you most love (and have expertise at) solving. (Note: Usually, your answer is not bodybuilders, pro athletes, and overweight kids all at the same time.)

• 40-something moms who want to lose weight

• 40-to-60 year olds who want to regain fitness and energy

• 12-week beach body workouts

Modality v. Model

Next, clarify two key elements of your business: Modality vs. Model

Your modality is how you get results with your clients. Modality is the type of exercise programming, equipment, and protocols a fitness business uses to deliver services to clients.

Your business model is how you make a profit doing it!

Many fitness professionals want to start their own fitness business, and have a very good idea of their modality. That’s what they are best at doing.

But they dramatically underestimate the need to choose the right business model.

Why does this matter?

Well, choosing the right (or wrong) business model for you … can mean literally fitness business life or death!

The right model, at the right time, makes things easy to grow (and profit).

The wrong model, at the wrong time, means lots of struggles, stress, and (emotional and financial) pain.

Model #1: Group Training

Group training services have been around for a long time, too. They started with martial arts, gymnastics and aerobics, and later moved to outdoor boot camps, yoga, Kettlebell classes, Crossfit, and many more.

Clients pay a monthly subscription service. There is high leverage in the model depending on the coach-to-client ratio and monthly price point you can have anywhere from 10 to 25+ clients per instructor. Classes are usually delivered in a one hour block of time.

Price Point: $100-$250+/month subscription fees.

Pros: There is great leverage with one-to-many delivery of services, many models have low startup costs, and social component of community supports client retention.

Model #2: Semi-Private Training

Semi-private training is a hybrid model of group training and private training. Generally clients are supported on a 3 or 4 clients to 1 instructor ratio.

In most cases, clients receive individual assessment and program design… yet are supported in their training through a small group format, adding a social “stick” component to the service delivery. Session lengths are typically 30, 45, or 60 minutes.

The demographic is generally middle aged men and women.

Price Point: $300-$500+/month.

Pros: Semi-private is a highly profitable model when session times are maximized. There are generally high retention rates from the “sweet spot” of mid-price point, individualized prescription, great results, and social stick.

Cons: The responsibility lies on the business owner to maximize the number of clients in each training time slot. If only one or two clients are training in the slot, then you reduce the leverage and profitability for that block of time.

Model #3: Private Training

Private training has grown tremendously around the world since the 1980s. There are hundreds of national (and international) organizations that certify personal trainers to deliver private training services.

Sessions are delivered one-to-one and can last anywhere from 30 to 60 minutes (or even 90 minutes) depending on the training goals and clientele. You set goals, assess the client, write a program, support training, and then reassess and adjust the programming as needed.

The demographic for this client base can range from 8 to 80, from newbie to professional athlete, and anything in between.

Price Point: $350-$1,000+/month.

Pros: ALWAYS a market for private training. You can narrow your target market to work with the client base you love most. You can share the protocols you are most passionate about. You can choose session length to best serve the client.

And startup costs are minimal. Depending on price point, it doesn’t take a high volume of clients to earn a professional income.

There are other models you can consider. These include (but are not limited to) workshops, camps, retreats, certifications, fixed term challenges, nutritional supplements, information products.

• Do your research and make data-driven decisions. Each of us is tempted to make “gut decisions,” but that’s usually a mistake. Always confirm your gut with real-world research and hard numbers.

• Match your model’s price point and service offerings to the clients you wish to serve. Any mismatch here will throw off your ability to attract the right clients and be profitable. And remember when it comes to professional services… people generally want the best or the cheapest. Tough to make a business work profitably being the cheapest, so be the best and charge more than average.

• Differentiate your offerings both in the client experience and in market positioning. Clients need to know how you’re different and BETTER than anyone else in that market.

• Optimize all functions of the business. Continue serving the market and reposition the company as needed when competitors show up in your space.

Bottom line: Choose a business model that best fits your strengths and allows you to differentiate yourself from the competition. There are many ways to earn a living in the fitness industry, but choosing the right business model will ultimately determine your income potential (and happiness/fun!).

Finally, understand there are no problems, only “decisions to make” in moving forward. Know the landscape, your numbers, and invest in developing the skills you need to be successful (before you need them)!

NPE client Craig Culkin has raised his monthly revenues from £2.8k a month to £23k a month.

With three daughters under 27 months old, new debt from buying out a business partner (under adversarial circumstances), and starting up a business from scratch, Craig Culkin of The Rock Fitness, Jersey, U.K., had his work cut out for him.

Low early sales worried him and debt hung over his head.

He was concerned he didn’t know enough about sales and marketing (especially web marketing), so he wouldn’t be able to drum up enough business to cover his expenses and debts.

Craig was unsure of the way forward.

A word of caution: Enthusiasm does NOT equal success.

Excitement, energy, and passion are important for success ... but they do NOT equal success. Often enthusiasm generates random actions (sometimes busy work) because you want to do everything at once.
