SMBS: THINK YOU’RE TOO SMALL FOR ERP? THINK AGAIN CAN YOU AFFORD NOT TO INVEST? Small to medium-size businesses (SMBs) face tough decisions from the very beginning. In the very early stages you have big dreams, but limited capital. Any capital you do have must be invested in an operational foundation that will directly build the business. Back office solutions such as Enterprise Resource Planning (ERP) may seem like a luxury you simply can’t afford. So you start out running the business by the seat of your pants. “Management by walking around” is common. So are manual processes and spreadsheets. Decision-making is driven more by gut feel than data and hard facts. And that works… for a little while. But then you have a bit of success and you start to find yourself stumbling a bit. You start off thinking, “All we need is…” At first your list might be quite small. Your sales team can’t live without a tool to manage contacts, opportunities and pipeline. So maybe you find some inexpensive (or even free!) software. Accounting needs to balance the books and turns to Quicken or Quickbooks. Operations needs some rudimentary inventory control. Another inexpensive or free piece of software fills that gap. And you’re still managing orders in spreadsheets. None of these talk to each other, and before you know it, your “back office solution” is held together with the equivalent of baling wire and duct tape. These same solutions that were intended to solve problems and save time are now costing you in terms of efficiency, productivity and may even be limiting you in terms of scaling your business. In other words, they are holding you back. If you don’t have a solution that is helping more than it is hindering your business, if it is not giving you a distinct competitive advantage in today’s digital world, if it is not a complete solution that is easy to use, then you are definitely operating at a disadvantage. While you might think you are saving money by not investing, instead you are more likely to be leaving money on the table. It’s time to make a move. WHAT IS RUNNING YOUR BUSINESS TODAY? While spreadsheets, manual processes or desktop solutions might suffice in very early stages of start-ups, with any kind of success at all, they quickly become inhibitors rather than enablers of growth. Yet many continue to limp along with systems that fall far short of a modern, technology-enabled, integrated ERP solution. Many today use the acronym ERP as a blanket term to Data Source In this report Mint Jutras references data collected from its 2016 Enterprise Solution Study, investigating the goals, challenges and status of those solutions that are used to run businesses today. It also benchmarks performance of these implementations. The study collected ~525 responses from companies of all sizes. For this report we focus on companies with annual revenues of $100 million or less and we refer to this subset of 272 respondents as small to medium-size businesses (SMBs).

Smalltomedium-sizebusinesses(SMBs)facetoughdecisionsfromtheverybeginning.Intheveryearlystagesyouhavebigdreams,butlimitedcapital.Anycapitalyoudohavemustbeinvestedinanoperationalfoundationthatwilldirectlybuildthebusiness.BackofficesolutionssuchasEnterpriseResourcePlanning(ERP)mayseemlikealuxuryyousimplycan’tafford.Soyoustartoutrunningthebusinessbytheseatofyourpants.“Managementbywalkingaround”iscommon.Soaremanualprocessesandspreadsheets.Decision-makingisdrivenmorebygutfeelthandataandhardfacts.Andthatworks…foralittlewhile.Butthenyouhaveabitofsuccessandyoustarttofindyourselfstumblingabit.

Youstartoffthinking,“Allweneedis…”Atfirstyourlistmightbequitesmall.Yoursalesteamcan’tlivewithoutatooltomanagecontacts,opportunitiesandpipeline.Somaybeyoufindsomeinexpensive(orevenfree!)software.AccountingneedstobalancethebooksandturnstoQuickenorQuickbooks.Operationsneedssomerudimentaryinventorycontrol.Anotherinexpensiveorfreepieceofsoftwarefillsthatgap.Andyou’restillmanagingordersinspreadsheets.Noneofthesetalktoeachother,andbeforeyouknowit,your“backofficesolution”isheldtogetherwiththeequivalentofbalingwireandducttape.

Thesesamesolutionsthatwereintendedtosolveproblemsandsavetimearenowcostingyouintermsofefficiency,productivityandmayevenbelimitingyouintermsofscalingyourbusiness.Inotherwords,theyareholdingyouback.Ifyoudon’thaveasolutionthatishelpingmorethanitishinderingyourbusiness,ifitisnotgivingyouadistinctcompetitiveadvantageintoday’sdigitalworld,ifitisnotacompletesolutionthatiseasytouse,thenyouaredefinitelyoperatingatadisadvantage.Whileyoumightthinkyouaresavingmoneybynotinvesting,insteadyouaremorelikelytobeleavingmoneyonthetable.It’stimetomakeamove.

representanykindofsoftwareusedintherunningofabusinessandthereforeagoodpercentagethinktheyarerunningERPwheninfacttheyarenot.OthersbelieveERPisonlyforthe“bigguys.”Theycan’tpossiblyaffordit.Andyet,MintJutraswouldcontendperhapstheyneeditevenmorethantheirlargercounterparts.

Tobeclear:MintJutrasdefinesERPasanintegratedsuiteofmodulesthatprovidestheoperationalandtransactionalsystemofrecordforyourbusiness.

Integratedisakeywordinourdefinitionandperhapsthebiggestreasonwhy,ifyouareanSMB,youcan’taffordnottoinvestinERP.Youneedmost,ifnotallthekeycomponentsrequiredbylargeenterprises,andyetyoudon’thavethedeeppocketstostitchdifferentpiecesofthepuzzletogethertomakeitacohesivesolution.

Furthermore,whileourdefinitionrepresentstheminimumrequirements,mostERPsolutionstodaycandomuchmore.AndyetmostSMBssettleforsomethingless,leavingthemwithlittlecontrolandevenlessvisibilityintothedataneededforeffectivetimemanagementanddata-drivendecision-making.Yestherearecomplexandexpensivesolutionsonthemarket,buttherearealsoveryaffordablealternativesthatprovideacompleteandintegratedsolution.

Whataresomeofthetell-talesignsyoudoindeedneedanintegratedsolution?

• You’renotincontrol:Processesaremanual;dataisscatteredinfilecabinets,offlinespreadsheetsandacrossdesktops.Thatdataistransferredbetweendesksfourorfiveorevensixoreighttimes,addinglittlevalueandintroducingtheriskoferrors.

• Youspendmoretimesearchingfordatathanyoucanreallyafford:You’reoperatingblind,notknowingwhereorwhenacrisismightdevelop.Youneeddataatyourfingertipsandyouneedbettertimemanagement.

• YouhavenoITstaff:TheclosestyouhavetoanInformationTechnology(IT)staffisthatbrightkidyouhiredtomanageyourinternalnetwork,yourlaptopsandphones.Technologyisleavingyoubehindbutyou’regrowingandwouldratherinvestinrevenue-generatingactivities,notoverhead.

• Cashistight:Whetheryouneedtofinanceyoursupplychaincostsorinvestingrowth,creditisstilltight.Youarehandicappedinmaintainingacloseeyeoncashandliquidity.

Andthenofcoursethereisthedigitaleconomy.TheInternethasleveledtheplayingfield.Companiesofanysizecanestablishaglobalpresence.Butasyoubuildyourbrandglobally,youbetterbeabletocommunicate,collaborateandconductbusinessatanunprecedentedspeedandwithahighleveloftransparency.

Manycompanies,particularlySMBs,overestimatetheirdigitalpreparednesstoday.Whilealmosthalf(48%)oftheSMBsparticipatinginthe2016MintJutrasEnterpriseSolutionStudyfelttheywerealreadywell-prepared,morethan80%stillrelyatleastpartiallyonspreadsheets,paperand/ormanualprocessestomanageactvitiesandonly20%to40%haveacompletelydigitalsystemofrecordofdifferenttypesoftransactions.Andmanyofthosedigitalrecordsstillrequiremanualentry.

Soifyoufindyourselflessthanfullyprepared,you’renotalone.Andthatmeansthereisstilltimetogainacompetitiveedge.Butthewindowofopportunityisrapidlyclosing.IfyouareafirsttimebuyerofERPorperhapsstrugglingwithanoutdatedorbrokensolution,thetimeisripeforinvestinginacompletesolutionthatleveragesdigitaltechnologies.

EYESWIDEOPEN:ESTABLISHGOALSNobodyshouldembarkonanERPjourneyhoweverwithoutestablishingsomecleargoals.Fortunatelymostdo.Only3%ofour2016MintJutrasEnterpriseSolutionStudySMBparticipantsindicatedtheyhadnospecificgoals–theyjustknewtheyneededtodosomething.Butthekeytosuccessisnotonlyestablishinggoalsbutalsoinmonitoringprogressagainstmeetingthem.

WeaskedourstudyparticipantstoselecttheirtopthreegoalsforERP(Figure1).Relievingfrustrationandimprovingefficienciesarerightatthetopofthelist.IfyouareplaguedwithfrustratedemployeesandinefficienciesyoumightbethinkinganERPimplementationistheverylastthingyoushouldconsider.Granted,earlyERPimplementationstendedtoproducemoreofthesame.

Andthiswasenoughtoscareawaysmallercompanies,particularlyasmanyindustryobserversfocusonfailedandexpensiveimplementationsthatneverseemtoend.Andofcourseyouinitiallyneedtospendmoney(andtimeandeffort)toimplementasolution.Sowhygotoallthattroubleifyouarejustgoingtoperpetuatethesituation?Butthattypeofthinkingisoutdated.Solutionstodayhaveprogressedfarbeyondthis,offeringmorefeaturesandtechnologyatamuchmoreaffordableprice.

However,focusingexclusivelyonthecostofERP,eventheTotalCostofOwnership(TCO),willnotovercometheinitialreluctancetoinvest.Instead,anycompany(largeorsmall)investinginERPneedstocostjustifytheexpenditurebyestimatingthereturnonthatinvestment,eitherintermsofdollarsortimetorecouptheinitialinvestment,orboth.WhatcanyoureasonablyexpectintermsofperformanceimprovementsandcostsavingsafterimplementingERP?

WeactuallybenchmarksomeoftheseimprovementsinordertomeasuretheoverallperformanceofERPimplementationsanddeterminethosewhichare“WorldClass.”

Theactualsavingscanbeasdiverseasthecompaniesthemselves.Themetricsweuse(Figure2)arequitegeneral,butareselectedasuniversallyapplicabletomostanybusiness(thosespecifictomanufacturinganddistributionareflaggedassuch).Weencourageyoutobemorespecific.Perhapstherearesomeselectelementsofoperatingcost(labor,facility,shippingcosts,etc.)orasegmentofinventoryfromwhichyoucangainthemostbenefit.Andalsoconsiderotherimprovementsthatmayeitherdirectlyorindirectlyimpacttoporbottomlineperformance.

WhiletheimprovementsshowninFigure2doimpacttopand/orbottomlineperformance,costsavings(Figure3)hitthebottomlinedirectlyandalsoinitiallyhelpdefraythecostofthesolution.WefindtheaverageSMBachieves100%ROIinapproximately27months(2.28years).

PAYINGFORYOURSOLUTION

NewERPsolutionsusedtoalwaysrequirecapitalinvestment,butcloudoptions,subscription-basedpricingandsolutionsthataredeliveredasSoftwareasaService(SaaS)providemoreoptionstoday.Capitalinvestments(CapEx)inhardwareandsoftwarecanoftennowbereplacedwithoperatingexpense(OpEx).Ofcoursetherewillbesomeupfrontcostsassociatedwithanewimplementation,butsavingsinefficiencyandproductivity,inadditiontohardcashsavings,canhelpdefraythoseshort-termcosts.MoreonSaaSlater.

WhilethecostsavingsandimprovementsofWorldClassERPimplementationsaretypicallymorethandouble(oreventripleorquadruple)thoseoftheaverageSMB,itisimportanttonotethateventheaveragecostsavingscaneasilycostjustifytheinitialexpense.YetthereisnologicalreasonnottoaspiretobecomingaWorldClassimplementation.Settingyoursightstoolowcanbealotmoredangerousthansettingthemtoohigh.

Theaforementionedperformanceimprovementsandcostsavingsshouldbeeasytomeasure,particularlyonceyouhavethebasicsofanERPsysteminplace.However,whataboutthattopgoalofreducingfrustration?Typically

productivityandefficiencyareabithardertomeasure,andthewholeuserexperienceinworkingwithanytypeofsolutionisabitmoresubjective.

RELIEVINGFRUSTRATIONANDINEFFICIENCIESButfrustrationdoesn’tonlycomefromsoftwarethatishardtouse.Frustrationcaneasilyarisewhenindividualsstrugglewithouttheapplicationsnecessarytorunthebusiness.Inthesecases,theyoftenturntospreadsheetstofillthegap.Whilespreadsheetsrepresentacomfortzone,sotospeak,theyonlyaddtoinefficienciesandlackofproductivity,nottomentionthe“worryfactor.”Thechancesoferrorswithinspreadsheetsisawell-known,yetconstantlyoverlookedfactor.

Butwhenapplicationsareimplemented,theleveloffrustrationisacombinationofcompletenessofsolution(toavoidwork-aroundsandthosespreadsheets),aswellasafunctionofhoweasy(orhard)itistouse.“Easeofuse”usedtobeviewedas”soft”or“fuzzy”andyes,it’sanintangible.Usersofearlysystemsweresimplyexpectedto“grinandbearit.”Butyourhumanassetsarecertainlyamongyourmostpreciousresourcestodayandeventheintangiblescancostyouintermsoftime,effortandcold,hardcash.

Weasksurveyparticipantstoselectthetopthreemostimportantfactorsindefining“easeofuse”(Figure4).

MintJutrassurveyparticipantsconsistentlyputefficiency(minimizingthetimetocompletetasks)nearthetopoftheprioritylistof“easeofuse”factors.“Intuitivenavigation,”whichtakesacommandingleadoverallotherfactorsinSMBs,goeshandinhandwithminimizingtimetocompletetasks.InfactMintJutrasstronglybelievesthatoftentimesthebestuserinterfaceisnouser

interfaceatall.Themoreroutineandmenialtaskscanbeautomated,themoreyoustarttoreallyimproveonproductivityandefficiency.Sodon’tjustlookfor“beautifulsoftware;”(notewhere“visuallyappealinguserinterface”fallsinthepriorities),lookforsoftwarethatcaneliminatethoseroutineandrepeatabletasksandfreeupyourpeopletotrulyaddvaluetoyourbusiness.

TheremainingfactorsshowninFigure4donotjustrepresentwishfulthinkingbyoursurveyparticipants.Thesearerealfeaturesthatshouldbeavailableinmodernsolutionstoday.

Ifwhateveryouusetodaytorunyourbusiness(includingspreadsheets)doesnotgetapassinggradeintermsofeaseofuse,itcouldbehidingmanyotherperformanceissuesandcouldevennegativelyimpactyourabilitytoattractandretaintalent.ThatalonecouldjustifyinvestmentinyourfirstERPorareplacement.

STRAPPEDFORCASHANDCAPITAL?Sofarwe’vebeenmakingacasefortakingtheplungeonanew,modernERPsolution.Butifyouareasmallormidsizecompanythatisgrowing,thereisaverygoodchanceyoumightbestrappedforcash.However,thatisnolongeravalidreasonforpostponingyourERPjourney.ManysolutionstodayareavailableasSoftwareasaService(SaaS).

Inspiteof,orperhapsbecauseofthehugevolumeofdiscussionaroundSaaSandcloudcomputing,thereremainsmuchconfusionovertheterminology.Manyusetheterms“cloud”and“SaaS”interchangeably,buttherearesomeimportantdifferences.Solet’sdistinguishbetweenthetwo:

• Cloudreferstoaccesstocomputing,softwareandstorageofdataoveranetwork(generallytheInternet.)Youmayhavepurchasedalicenseforthesoftwareandinstalleditonyourowncomputersorthoseownedandmanagedbyanothercompany,butyouraccessisthroughtheInternetandthereforethroughthe“cloud,”whetherprivateorpublic.

• SaaSisexactlywhatisimpliedbytheacronym.Softwareisdeliveredonlyasaservice.ItisnotdeliveredonaCDorothermediatobeloadedonyourown(oranother’s)computer.Itisgenerallypaidforonasubscriptionbasisanddoesnotresideonyourcomputersatall.

AllSaaSiscloudcomputing,butnotallcloudcomputingisSaaS.Traditionalon-premiseorhostedsolutionsmight(ormightnot)beaccessedviathecloud,althoughthisismorelikelytobeaprivatecloudandmaynotrelieveyouoftheburdenofanoutlayofcash.Ifyouareshortoncapitalorstrappedforcash,SaaSmaybeyourbestoption.Notonlyistherenocapitaloutlayforhardwareandupfrontsoftwarelicenses,butthisdeploymentoptionalsoallowsyoutoaccountfortheinvestmentasoperatingexpense(OpEx)versusacapitalexpense(CapEx).

AllSaaSiscloudcomputing,butnotallcloudcomputingisSaaS.

Thebottomline:Youareabletoaffordamuchmorecompleteandrobustsolution.ButthatisnottheonlybenefitofaSaaSsolution.

ForyearsnowMintJutrashasbeendocumentingtheperceivedappealofSaaS,buttheadoptionofSaaShasgrowntothepointwherewecannowcomparetheanticipatedbenefitsagainsttheactualbenefitsrealizedfromrealSaaSdeployments.Weaskthoserunningmoretraditionalon-premiseorhostedsolutionswhattheyfindappealingaboutSaaS.WeaskthosewhohaveaSaaSdeploymentwhatbenefitstheyhaveactuallyrealized.Inbothcases,respondentsareallowedtoselectallthatapply.

WhilethosejustconsideringSaaSselectedanaverageof3.57potentialbenefits,thoseactuallyrunningSaaSselected4.83,whichexplainswhyoverallthepercentagesinthesecondcolumnofTable1arebiggerthatthoseinthefirst.Inshort:SaaShasdeliveredmorethananticipated.

SUMMARYANDRECOMMENDATIONSAlltoooftenSMBstrytocompetewithsomethinglessthanacompleteandintegratedsolution,makingdoinsteadwithacollectionofdisparateapplicationsheldtogetherwiththeequivalentofbalingwireandducttape.Theydon’thavetheexpertiseortheresourcestofillallthegapsseamlesslyandquiteoftenresorttofillingthosegapswithspreadsheets,paperandmanualprocesses.
