Estimating Estimating is done more often and in less time as the design evolves and quantities are further detailed and refined. Model-based estimating is not as easy as is generally advertised. To get a detailed and accurate estimate from the model, time needs to be spent upfront deciding who is going to model what, so that there are no overlaps.
Beware of your scope of work: Architect’s BIM ≠ Builder’s BIM
Owners express increasing concern over cost overruns, delays, late changes, etc. If architects fail to address these concerns effectively and some other industry sector succeeds, the architectural profession runs the risk of being sidelined.Owner requests for IDP will progressively increase. Contractors are gaining momentum translating 2D CAD to BIM and owners see the results

Design is only one of the “dials” or performance metrics that must be balanced with the others to meet the owner’s business case. (Define scope for SD, DD and CD BIM in narrative) Although design is a subjective goal, the project team needs to define the performance criteria for all metrics and break the criteria into specifics that can be assigned target costs, which in turn will influence design. The project team is responsible for managing how successfully the project is meeting the metrics at specific milestones throughout the design and construction process (rely in Project CAD Coordinator) (see Patrick’s BIM Curve).
Several new model contracts have evolved that focus on the IPD delivery method. The legal and insurance communities have learned about this opportunity, and have made it clear that as long as the risk is clearly assigned, they can provide the support necessary. The architect needs to make it clear who is responsible for what information, i.e., the contractor is still responsible for quantifying the scope of work, even if it imputed from the BIM model.
IPD = Pure Collaboration. Often involves deferring all or a portion of profit until project success is determined. In addition, IPD often involves more intense design effort at earlier stages. These changes affect cash flow. Profit should be determined (perhaps in phases) and how much profit should be at risk. When developing an IPD project, the parties must recognize their differences as they also seek to create a unified team.

Length of Time and Hours Required by PhaseIt is a common misconception that the initial investment in the model up-front should result in significant time savings during the later stages of design development and construction documentation. In fact, somewhat of the opposite is true; most of the difficulties in using Revit come from the way in which it creates 2D graphics that don’t comply with our requirements.From a resource planning standpoint it is probably realistic to assume that the productivity gains and losses balance out so that, until we have real data to the contrary, the same amounts of time should be allocated to the phases as we have traditionally.

Schematic Design:In order to produce conventional schematic design documents the team will create a model that may seem more appropriate to design development. This necessarily requires some effort but it should not be an excuse to exceed the design budget. Requires modeling restraint and monitoring by project CAD coordinator AND project manager.
Input from the broader integrated team coupled with BIM tools to model and simulate the project enable the design to be brought to a higher level of completion before the documentation phase is started. Thus the Conceptualization, Criteria Design, and Detailed Design phases involve more effort than their counterparts in the traditional flow. (See Patrick’s BIM Curve)
Understanding Design Implications While it may seem that the team is bogging down in the later stages of design because they are modeling too much, in fact they are exposing design decisions that would have otherwise been hidden. This is appropriate to help assure that the transition to design development will be smoother, but it is also important not get distracted with the detail before the major design decisions are made. SD: model simple “placeholders” / DD replace placeholders with more detailed models

Beyond Construction: Improved closeout documents: Transform the archaic quality of closeout documents, particularly traditional as-built/record drawings, by migrating to a BIM-centric approach for all project documents. Transition the digital model generated during design and construction to facilities management, allowing the owner/operator to use it for building lifecycle management. (Beware Architects BIM ≠ Builders or FM BIM)
SD, DD, CD: Improved presentation images at all stages and phases of the process can be achieved thru most BIM models. Multiple level quality 2d images of plans, elevations and sections are easily (not always) output from the model. High level quality 3d renderings can be created from the model and taken to photo-realistic level within budget timeframes. (But NOT for first time uses – First project focus: Coordinated Document Set.)
CA: Improved coordination: Reduce the number of field coordination errors by integrating the design models of the major design disciplines early in the design process and using clash detection software to facilitate interdisciplinary design coordination—thereby solving coordination issues virtually rather than in the field.

For architects, construction has traditionally been considered the final stage of design where issues are addressed and solutions achieved to actual real-life problems. But in Integrated Project Delivery (IDP), this “final design stage” will have been completed during Detailed Design and Implementation Documents phases. Thus, construction administration will be primarily a quality control and cost monitoring function. Because of the higher intensity of preceding phases, integrated construction will have:
• Less on-site construction administration effort because conflicts have been resolved virtually.
Fewer RFIs because contractor, subcontractor and vendors have been involved in developing the design intent and construction documentation for their respective portions of the design.
Less office construction administration effort required because submittals have already been integrated into the model.
Better understanding of design intent because consistent information and documentation will be available to all participants.
More pre-fabrication because the design was developed earlier and in collaboration with the fabricator.
A schedule tied to the model to allow visualization of deviations from planned sequences and durations.

Fewer StaffStaffing for the pre-design and design portion of the work should reflect an explicit strategy for Revit use that includes experienced user input. The team size can be about 20% smaller, although this may also be a good opportunity to train additional staff. Team members MUST be seated together with new users seated next to experience users.
Early Design StaffingDuring design development and documentation the smaller team size will continue. BEWARE: it will NOT be possible to suddenly add significant numbers of additional staff if the project falls behind schedule (unless they are expert users). More people are placed on the project means more people accessing the central file thus slowing down production. For these reasons longer-term staffing planning and commitments are required. Staff need to be somewhat more capable as design professionals since they will be working on the model and not picking up red-marks. Expect an increased need for early design decisions to direct model constructors.

Project CAD Coordinator (PCC)An experienced Project CAD Coordinator must lead the team. This person will work directly with the Project Architect and take responsibility for the BIM coordination. In addition to this the role involves: Support the Project Leader during the critical early phase of a project.Coordinate the work of the Structural and MEP consultants. Coordinate additional resources to support the CAD Team.Audit the model for errors and standards compliance daily.Manage 3D or 2D output for third parties. Agree on the format and timing of input from specialist contractors with design responsibility (such as steel fabricators, curtain wall fabricators)Assist the Client and/or contractor in the process of managing contractor design input from the supply chain (if required)All projects must include at least one full time experienced Revit user. For small projects this will likely be the Project CAD Coordinator. For larger projects, the team must include experienced Revit users in addition to the Project CAD Coordinator. Where teams are distributed among multiple offices, each office team should have a Project Cad Coordinator .

Project TeamTechnical issues are best addressed first within the project team to ensure coordination of proper technique, content and project file maintenance. The Project CAD Coordinator, as technical team leader, may decide to consult Office CAD Coordinators or the Office CAD manager as needed.
Email Support GroupsWhen escalating Issues beyond the project team an email message should be generated with a written description of the problem along with any error messages or graphical supporting information pasted into the email. Please include a complete signature file that fully identifies the user, office location, phone numbers and extensions. File attachments should be kept under 5MB.

Cartoon Set MeetingsThe people producing the Revit model may not create any sheets because they know they can do it later and want to get the model right first. It is important to overcome this and produce a cartoon set that shows the work in progress.
Cartoon set should show complete package intent to client to control amount of sheets produced. BIM models can easily produced un-required amounts of sheets and loss of time used to create those sheets.
The senior designer should constantly compare cartoon set to model being created to ensure that the parts of the model needed to create the next package are the ones being given the most time.

DocumentationA Revit model can easily be used to produce many informative views (3D perspectives, section-perspectives, colored plans, area schedules, etc.) Moreover, many alternatives can be built on the fly in interactive meetings with the team or client.
Additional ViewsRather than forcing a limited number of detailed drawings to cover many conditions, it may be easier to show all of them separately. It may also be clearer to show a 3D view than a series of 2D details.
Reduced Coordination DocumentationIt is vastly more efficient for the various disciplines of the design team and the owner to review a live model as a group than to exchange detailed communications about issues. At the point where the building team is engaged (ideally as early as possible) they can also be a part of this process and the number Requests for Information (RFIs) and the need for Change Orders, reduced.

Drawing Sheet Review and MarkupEstablish the preferred methodology for reviewing deliverable output, communicating changes to the team and evaluating time requirements for the changes. With the exception of detail views, changes to the drawing sheets are effected through changes to the building model. For that reason, what appear as simple graphic adjustments may require complex adjustments to multiple models.
Early Appearance of Incorrect DetailOnce the Revit team begins to create sheets, the team leadership may observe that much of what is shown is not the result of a decision making process and likely incorrect in many cases. The team needs to get used to this: traditional architecture involves thinking as we draw; we are now modeling and creating drawings as a by-product. It is especially important to find ways of being clear about what has been decided and what is really just a place-holder for a later decision that needs to be made.
