    Franchise Preventative Maintenance Program

    P.M., What is it ?

    The PM spreadsheet is a tool for management to log all maintenance project

    work that needs to be performed, into one spreadsheet.

    When completed, the PM will provide a clear picture of what needs to be achieved in the maintenance operation of the Motel.

    Description

    The PM Excel Spreadsheet has seven tabs:

    Recap, PM, PM Quality Check, Inspection form, Project form, PM Date Tracking & Instructions

    What are the benefits ?

    1. A consistent tool to log all maintenance projects2. To prioritize maintenance projects

    3. To assign all projects with a deadline for completion4. A record of projects performed

    5. To effectively plan the required work6. To increase productivity with maintenance GSRs

    7. To continually log specific Motel data

    How does it work ?

    1. The General Manager tailors the PM tool to match their own Motel (room numbers, free zone )

    2. The GM will use the modified Inspection form to perform the daily quality inspections3. While inspecting, the GM will identify and separate daily repairs from maintenance projects. While the GSR is in the room, the GSR will fix repair

    items and identify/document project items.4. Back in the office, the GM will write up maintenance repair items for the GSR and then enter what will become maintenance projects on the PM

    tab, using information from both the GM inspection from and the GSR inspection form.

    5. By reviewing the recap tab, the GM should start to see a pattern of what will need to be performed.

    6. The GM and the maintenance GSR will decide what projects need to be performed and when they should be completed.7. The GM assigns the projects based on priority.

    8. When the project his completed, the project form is filed and the work performed is deleted from the PM tab.

    Tips

    1. Issue small projects. For example, if you have 40 rooms that need painting, only assign 5 at a time with a shorter completion date.2. Issue only one project at a time and assign a due date of no more than 2 weeks.

    3. A recommended daily maintenance schedule should consist of 3 hours of routine repair items, 2 hours of PM, and 3 hours of project work.4. GM should hold GSR accountable for project due date completion.

    Conclusion

    The Preventative Maintenance Plan is never completed or finished! Having an organized and on-going maintenance program will greatly enhance the

    level of quality perceived by all of our guests, increase your Medallia survey scores, and lower your CRN. Most importantly, it will lead to repeatbusiness, loyal customers, and increased Revenues.
