    Moving,

    shaking,migrating

As companies embrace the cloud, application migrations becomeincreasingly critical to their bottom line. Not just because of theexponential rise in efciency that modern cloud-based applicationsafford, but because the cost of maintaining legacy applications can

    be debilitating.

Which means application migrations have become the only constantin the rapidly evolving enterprise. Whether your organization is movingfrom Siebel to Salesforce, PeopleSoft to Workday, on-premise to hybrid, custom solutions to Marketo or all of the above, you know you needto think hard, fast, and smart about the way these migrations arebeing conducted.

Because if you arent careful, the whirlwind of change that characterizes

the current application landscape might mean your company loses sightof the bigger picture and the data that denes it. This much is clear:

Without a broader, standardized approach to the wayyour organizations data is being migrated, you wont justbe harming the implementation of your new applications youll also be impeding their abilityto deliver value to the business.

Whenever you migrate an application, dont forget youre also migrating

data. So a purely app-centric view of migrations ignores what happensto the business data once the systems have been put in place. Onceyouve aligned your business processes to the new application, theyregoing to need the right data owing through them.

In short, when you think about migrating any application to the cloud,to a new operating system, or to a new delivery model think about thedata rst. What data do you have? What data will you need? How willusers report on that data once its in the new system?

Migrating down the same pathAligning your application objectiveswith your data objectives

The rst step in the right direction isappreciating the difference betweenyour application migration goals and yourdata migration goals.

Your application migrationobjectives are about improvingbusiness processes by:

Updating your legacy applicationsand upgrading application packages tomaintain support from the independentsoftware vendor

Moving to better application deliverymodels (read: cloud) to become moreagile and lower your costs

Rationalizing your entire applicationlandscape and consolidating allthe different instances of the same

    application to streamline your ITprocesses

Replacing outdated applicationsfor better, more efcient ones

Improving the end users experiencewith a view to improving theirproductivity and capabilities

Increasing the use of BI and analytics

The emphasis is on achieving thesegoals within budget, on time, and with aperceivable improvement in performanceand functionality.

Meanwhile, your data migrationobjectives are about getting yourdata ready for those businessprocesses by:

Reducing the risks when the newapplication goes live

Delivering reliable data to theend business users

Delivering the single, authoritativeview of the truth they need (as opposedto disparate, disconnected data)

Leveraging legacy data and preservingenterprise knowledge (as opposed toerasing rich, historical data)

Maintaining access to data based on

an understanding of whats needed andwhen its needed, while avoiding the riskof a security breach

With this view, youre focused on ensuringthe application migration results insmoother transactions and betterdecisions while preserving risk-free accessto the data. More important, its a viewthat stretches well beyond the migrationyoure working on today.

    Misconceptionsand missteps

When your migration is based solelyon an app-centric view, you risk makingsome dangerous assumptions about howyour data is set up and how the move willimpact your organization. Inevitably, thesemisconceptions lead to steps that willcome back to haunt your bottom line. With an app-centric-only view, youpresume that:

The data will t the new system exactlythe way it ts your current system

The quality of that data is goodenough as it is

You know where all the data livesand where it goes

You understand your processes andhow data moves between different

    systems

    Your documentation is good enough

Your team will never conduct anotherapplication migration

Your team will have all the budget andtime it needs to get this move right

None of these presumptions are evertrue in real life. And the belief that theyare is basically an acceptance that youllbe able to cross those bridges when youget to them.

The truth about data migration is thatthe moving of data is not the end, itsthe means. The end is to make sure the

data works in the new system and thatits accessible to those who need it.That means preparing your applicationto handle:

    Multiple source systems

    Multiple data formats

Missing data (that is often sensitiveand important)

Integrations you didnt know aboutand therefore didnt account for

    Poor data quality

Without clean, reliable, useful, completedata, your application is nothing buta shiny, expensive new toy with morepotential than benet. Its shelf ware inthe cloud.

Why you cant afford to getdata migration wrong

You cant just measure the costs of anapplication migration in terms of howlong it takes and how expensive it is toget it right. You also need to accountfor the price you pay when its delayed.Measured or not, youre paying:

The daily cost of your team workinglonger to implement the application

because the data migration didntfollow best practices

The cost of maintaining your oldersystems (that were probably beingreplaced because they were expensiveto maintain)

The opportunity cost of not having yournew application implemented in time which also means paying the cost

of inefciencies stemming from beingstuck with outdated business processes

The cost of business disruption and lostor leaked data

Even worse, when you only realize thesethings late in the process, youre left withno option but to pay the price.

And even if youre moving to Salesforceor Workday or Marketo today, who knowswhere youre moving in two years time. All you know is the application landscapewill always change, and every time it does,

youll just have to pay all over again for the compliance risks, the inefcientmigration practices, and most important for being too slow to evolve yourenterprise and adapt to change.

The rst principle of effective data migrationis that the project shouldnt be conducted asa one-off, never-to-be-repeated project. Thatmeans avoiding a load, code, and explodeapproach in favor of a more structured andthoroughly documented process.

It helps to think of it as a factory. The poorquality, multi-structured data youre dealingwith represents your raw materials. So if youwant to successfully transform those materialsinto ready-to-use, nished products, youll haveto establish clearly dened migration processes.

    That means:

Defning your existing businessprocess and mapping out data ows.So you can shape your migration process toaccommodate them.

Locating sensitive and confdentialdatato ensure its security posture isntcompromised in the new application.

Defning data quality rulesthat ideallyalign to a broader data governance andstewardship program.

Defning the necessary datatransformationsbased on what youvelearned from your documentation of thedata ows.

Testing on a subset of datathatadequately represents the reality of theapplication use cases.

Continuously improving the datawith iterations on incrementally largersubsets of data.

Migrating only what needs to be inthe new app and archiving the rest. This means knowing the difference beforeyou begin the project.

Documenting your evaluation criteriaand project plans so that theyre ready to beadapted to your next migration.

Clearly, data migration demands the level ofdetail and scrutiny that youd usually devote tothe application migration. But the benets willonly multiply when youre migrating data next.

    Data migrationA seven-step process

While the principles weve just discussed are essential to developing theright approach, they dont speak to the process itself. Ensure your datamigration project covers these seven steps, though, and youll have putin place all the bricks you need to actually build the bridge:

Shape your data migration processes around these seven steps, and youll be able to implement your application in a way thatsaves your resources now and your business processes later.

1Discover and classifyall the data sources your

application relies on. Understandyour current storage system andits security landscape and thendene a new storage systembased on what you know aboutthe applications use case anduser access criteria.

2Connectto all the sources youve identiedwhen documenting your business

process and data ows. Build dataconnectivity into your future.

3Analyzethe quality issues with your data

the way it is, and then cleanseit to match the criteria your newapplication requires.

4Iterate, improve, lather, rinse, and repeatIf you decide to load, code, andexplode all your data at oncewithout testing it rst, youll drownin all the errors that emerge. The result of which will be your

project going off-schedule andover budget. Test on small subsetsof data and then incrementallybuild out from there as a meansof continuous improvement.

5Normalizethe data in the format your target

application needs to appropriatelyintegrate other data.

6Loadonly the data you need into thenew respository now that youvethoroughly tested it. And archivethe rest.

7Validateyour data once its moved not

only for accuracy but also for itssecurity. Its a crucial step withoutwhich you cannot be sure any ofyour quality or security controlefforts paid off.

If change is the only constant in enterprisetechnology, then your organization has toestablish processes that can keep it agile.Central to that agility is the ability to haveyour data clean, safe, and connected nomatter what happens to the application

    ecosystem around it.

Today its Salesforce, Workday, and the cloud. But theres no guessing where your migrationpaths will lead to tomorrow. The only certaintyis that there will be many future migrations. And your organization simply cannot affordto lose sales leads or chapters of history everytime it moves or merges CRM apps.

Adopting a data-centric view of yourapplication migrations isnt about solidifyingdata structures and schemas. Its aboutdeveloping the processes and security yourorganization needs to harness its aggregated

knowledge about products, suppliers, employees, and customers.

In a climate of constant change, newapplications might improve your organizationsability. But its the data those applications liveon that will inevitably dene whether yourorganization has the agility needed to end upon the right side of change.
