What’s the problem?Not having the right raters undermines the value and validity of 360 feedback data. An individual’s capability won’t increase, and your business won’t get any reliable insights.
You need to avoid collusion over rater selection with participants selecting only friends as raters. This can be achieved through providing guidance to participants and using an intuitive 360 system.

Offer guidance to 360 participantsYou’ll get the best results from a 360 feedback programme by supporting feedback receivers, advising on rater selection and ensuring they’re clear on how data will be used.
Be clear on the purpose of the 360 and what data will be used for. If it’s for development, it’s obviously very much in a participant’s own interest that data is insightful and wide-ranging and raters are selected with this in mind
Offer training on the 360 process. This should cover how to select raters to get varied viewpoints, how to analyse feedback and how to develop a personal development plan
Educate 360 participants on the value of constructive feedback. They might be reluctant to invite feedback from individuals where they expect it to be negative. You must encourage focus on receiving and interpreting constructive feedback, explaining how they can use it to improve relationships and develop capability.

Use the right technologyRater selection, and the 360 feedback process as a whole, can be aided by using an online system that prompts and guides feedback receivers and/or requires manager approval of rater selections
You can make it easy for participants to select the right raters using an intuitive 360 system, which guides them in selecting people from all the appropriate rater groups and ensures they have sufficient numbers of raters
When 360 feedback is used to as a performance measure, you may favour a more formal process for rater selection. Choose a system that includes line manager approval. The participant selects their list of raters which is sent to their line manager for approval before they can proceed (see below).
Case study
